When you know you have to many staff members?

If you know you have too many staff members what do you do? Just wondering, because I feel I'm almost at too many, and I don't want to hurt anyone's feelings. :shrug:
 
Well I always see a few that So not Post that often.. So I demote If I have 2
 
I don't want to hurt anyone's feelings and I'm good friends with most. How do you know when you don't have enough or too much?
 
More Staff then Members.. I feel like 3 Moderators Along With Maybe an Administrator Is enough Depending On your Forum Size...
 
I've been in your shoes many times; and it sucks being the bad guy, but you as the admin must do what is necessary. I've had to demote really good friends from staff ... and it actually made them more active.

See, alot of inactive staff don't want to resign. They may not enjoy being on staff, but they also don't want to resign. So removing some of those staff members, politely, might be doing them a favor. 😉

They probably have no idea you think you're over staffed, and only remain because they think they'll put you in a bind cause they think you need all that staff.

Just do the deed, sooner than later. If they throw a hissy fit and threaten to leave if they're not staff; then they're probably not there for the forum, but just for the rank.

After looking at your mod team. You actually have a decent number. But, 3 admins is over doing it. It's good to have your friends close, but you don't want to have them "too" close.

I'm the only admin on my forum, and it has nothing to do with power, it's just only necesarry for there to be one admin. And I can sort different tasks to different staff. they can do the same job wether they are a mod or admin of the forum.
 
I was a member of a forum at one time that had way too many staff members. How can you tell? Well, you can tell when there are more staff members than regular members posting. Depending on what kind of forum you're running, this can be a no-no. I would say that the only kind of forum where it would be okay to be overstaffed is if it's an advertising forum like this one. Because of all the services they offer here at Forum Promotion, they almost need all hands on deck, and sometimes then some, to be able to complete all reviews, packages, whatever have you on time, don't they? So really, it would depend on what kind of forum you have. Sorry if I don't make any sense tonight, I'm just getting over a cold I've had almost a week.
 
I think you know you have too many staff once you end up with ten moderators and only 20 registered users.
 
When the majority (or even more than 20%) of your posts are made by staff members, you have too many.
 
If I were you on a forum your size, I'd remove one admin, and one mod to even things out a little

Ofc, you may just be setting up a staff for later on, so you don't have to worry about hiring later (like I chose to do)
 
This can be a issue when you are empathetic:

What I would do is to hold a discussion for all the team members. See which staff is actually dedicated to the job. You don't have to demote them, rather place them in another group such as Retired Staff 😛 Then when staff voluntarily leave, ask them again if they want to help. I think you need to ensure them that they are not being targeted or that you are abusing your power. Also, if you've got a 5 year old staff member and a 1 year old, ask them to let the younger ones have a chance at making decisions.

It depends forum to forum, though usually I'll have an extra staff member for every 50 members. That's usually a Moderator. Administrators should be chosen when they're needed, not because you've reached a certain point in activity.

As for 'knowing' if you have too many; if you question it, then you probably have too many. Sometimes you have to be the bad guy. It usually helps to explain the situation to the staff, particularly the ones you plan on demoting. If they truly care for your forum, they'll understand. But like hcf said, the ones who don't understand or chuck a hissy are probably only in it for the rank, not to help out the forum.
 
Amongst +200 members of my forum, I have five other staff members (one admin, four moderators). I've been told that I have too many but I only have that amount just for extra security. I don't really know what the recommended amount of staff members could be anyway... for my forum that is.
 
Some people promote others to staff simply because they want to keep an active member. Is that what you have done? If you demote them do you think they will no longer be active just because they dont have a fancy color and access to a hidden forum?
If so you could make them a 'VIP' or whatever and give them access to a 'VIP Lounge'
Then you could solve your problem and not lose out on an active member. 😀
 
Theezy, I wouldn't recommend any of that. I would never keep a staff member to keep them active, because if they leave for something like that, then they're not mature enough for a staff position in the first place.

Wouldn't recommend what? Making someone who took the time to serve on the staff team into VIP member?
 
If they contributed well, then yes, make them VIP. I meant don't simply give them the position (staff or VIP) to keep them active.
 
I was just asking if he gave the staff positions out to keep his members active. I see it all the time on forums. Sometimes people with less active forums do what they think needs to be done to keep members around. Although thats not what I would do.

Anyways, if you are going to fire someone, at least lessen the blow by giving them a VIP title.. It wont hurt anything and its the least you could do. 😀
 
No, I gave certain of my members the staff position because I think they would do a good job at keeping the forum safe. And I have turned one of the former staff members into a VIP (although it's "Elite Member" to me). Sorry for not responding earlier, Theezy.
