Have you considered using a special avatar for members who are no longer on your forum, such as retired staff or valued/founding members? This might be a good idea, where the person didn't choose an avatar in the first place.
You might be able to make this possible by promoting the member into a special group which allowed for special perks such as distinctive avatar/title/badge, etc.
